You prepared it. One small, specific, genuinely useful thing. You said it kindly. And then their face changed, just slightly, and the room went still, and you heard yourself say it is honestly not a big deal, everyone does it, ignore me, it is fine.
Watch that moment closely, because it is not generosity. It is you making your own discomfort stop.
Look at what it leaves them holding. They know you have a concern about them. They no longer know what it is, or how serious, or whether you meant it. You have delivered the whole sting and cancelled the whole instruction, which is the worst possible split. And you have taught them something you would never teach on purpose, which is that a flinch makes you stop talking. Some people learn that fast, and after that nobody can reach them.
So practise the small skill instead. When the silence arrives, let it sit. Three seconds is agony to you and completely normal to everybody else, and most of the time they are not wounded, they are thinking. Then say the specific thing again, shorter. Give it a size, honestly. This is a small thing, not a big one, said once, calmly, is not a retraction. Said four times with rising apology, it is. Ask them what they make of it, and then stop talking and let them answer.
Then move to what happens next, because the note is only worth something attached to a next step, and offer your help with that step.
One exception, and it matters. A flinch is not the same as real distress. If somebody is genuinely upset, stop the feedback and deal with the person in front of you. That is not taking it back, it is choosing the right problem, and you come back to the note another day.
And if you know you soften under pressure, write your sentence out before the conversation. It is much harder to unsay something you have already decided, word for word, is true and worth saying.
