The hardest budget I ever tried to defend was for work that, if I did it perfectly, would produce no visible result at all. Replacing aging storage before it failed. Renewing certificates before they expired. Rehearsing a failover nobody believed we would ever need. Every one of those line items competed against a shiny new feature the business could actually see and touch, and every year the invisible work lost the argument. Then something broke, and suddenly there was unlimited money to fix what we had asked to prevent for a fraction of the cost.
I used to blame the business for being short-sighted. I was wrong. The problem was that I was speaking a language nobody upstairs was paid to understand. I would ask for money to "reduce technical risk" or "improve resilience," phrases that mean everything to me and nothing to a person deciding between my request and a revenue project. I was asking them to fund a problem they could not see, described in words that made it easy to defer.
What changed things was learning to make the invisible cost concrete before it became real. Not "the storage is old," but "if this array fails, and it will within the year, we lose the order system for roughly a day, which at our volume is this many euros, plus the customers who do not come back." Not "we should test failover," but "we are currently paying for a backup site we have never confirmed actually works, which means we are buying insurance without checking the policy." Suddenly the same request stopped sounding like an IT preference and started sounding like a business decision with a number attached.
The uncomfortable truth is that prevention is a terrible story. It has no dramatic rescue, no hero, no visible win. The disaster you avoided leaves no trace, so it earns no credit. If you want the business to fund the boring work that keeps everything running, you cannot wait for the outage to make your case for you. You have to translate the risk into their terms, in their units, before it happens.
Learn to price the failure you are trying to prevent. It is the only language that gets prevention funded.
