Products rarely lose their positioning in a single decision. It happens the same way technical debt accumulates: one reasonable addition at a time. A team ships v1 with a tight, defensible core. It works. Then comes pressure to match a competitor's feature, or justify a price increase, or chase an adjacent market. Each decision passes the internal smell test. The cumulative result is a product that no longer has a coherent answer to "what is this for?"

2. The omission audit
What has the product not included, and is that restraint deliberate? Strong positioning is often defined as much by what was excluded as by what shipped. A product that has omitted features intentionally, with a clear rationale, is more trustworthy than one that includes everything.
3. The feature-to-purpose alignment check
For each feature or element present, ask: does this serve the stated core purpose, or does it serve a different use case? Every element that serves a different use case is diluting the product's identity, even if it adds objective utility.
4. The version consistency test
Across major versions or iterations, has the product's core identity remained stable? Significant shifts in direction between versions force loyal users to re-evaluate, which compounds over time into churn.

Where Champion has struggled is when it has pursued trend-driven categories with no particular authority behind the entry. The product exists, but the reason to choose it over specialists does not.
Worked Example: Mizuno vs. PUMA
Mizuno is a useful positive case. Its positioning in running and racquet sports has stayed comparatively stable because the brand exercises genuine restraint about category expansion. The running product line centres on specific technical credentials - biomechanics research, wave plate cushioning architecture - rather than lifestyle crossover or broad aspirational messaging. That specificity means the brand is genuinely difficult to displace for a particular type of buyer.
PUMA illustrates the opposite pressure. The brand has real technical capability across football, running and training, alongside a strong heritage in athletic lifestyle. The difficulty is that pursuing both audiences simultaneously, with overlapping ranges aimed at each, can leave buyers unclear about where PUMA's actual authority lies. The brand has demonstrated it can anchor sharply when it commits to a specific product story - but when the portfolio is expansive and the messaging is broad, the positioning softens.
This is not a fatal condition. It is, however, a predictable consequence of adding categories without the restraint to subtract others.
The Complexity-Premium Misconception
One assumption worth challenging directly: simpler products are harder to price at a premium. My experience reviewing products across categories is that the opposite tends to be true.
A product engineered tightly around a single purpose communicates expertise. Buyers purchasing for that specific use case are buying confidence that the product was genuinely built for them. That confidence carries real value, and practitioners - whether they are developers evaluating a tool or athletes evaluating gear - will pay for it.
A product burdened with features tangential to its core purpose communicates something different: that no strong editorial decision was made about what matters. In specialist categories where buyers have enough domain knowledge to distinguish genuine function from superficial addition, restraint reads as credibility. Complexity without coherence reads as compromise.
Honest Limitations of This Framework
I want to be candid about where this analysis has edges.
First, restraint is not always right. There are product categories where broad feature sets are genuinely necessary and genuinely valued. A platform tool serving diverse workflows should be comprehensive. The framework applies most cleanly to products with a specific, identifiable primary use case.
Second, market pressure is real. It is easier to endorse restraint as a principle than to hold the line on it when a competitor ships something and your users start asking about feature parity. The argument here is not that complexity is always wrong - it is that complexity should serve a coherent purpose rather than substitute for one.
Third, timing matters. A brand or product that has already drifted significantly cannot simply reassert its original positioning without a credible body of work to support it. Positioning is earned through consistent behaviour over time, not reclaimed through messaging.
