Chapter 2 was the interior: inner operating intensity. Heat purity, subject placement, unusual persistence. Everything closed within the individual.
But the individual's Psychological OS isn't closed to the outside. It transmits inside groups, reflects, gets suppressed. And when someone with a strong Psychological OS enters an organization, something necessarily breaks. And usually no one even notices that anything is breaking. It's not one side attacking the other. Both sides break each other.
This chapter handles that collision plane in five stages: contagion, separation, erosion, distortion, exit.
1. Contagion — Psychological OS is not closed
Psychological OS is an interior operating state — but you can't stop it from radiating. The "heat" from chapter 2 spreads to others through words, attitudes, and decisions.
Strong Psychological OS is contagious. When someone keeps moving with heat intact, others' Psychological OS starts moving a little too. "After talking with this person, I want to get back to my own work" — that kind of relational texture. The higher the purity, the faster the contagion. The synergy that appears when activities born from heat meet — when people carrying heat in the same direction come together, the combined burn is larger than each alone. This is an organization's true win condition.
But the opposite also holds. Weak Psychological OS transmits equally. Being in an environment full of people who've lost their heat slowly lowers yours. A stagnant pool stays stagnant. Organizations that keep building product without heat or will absorb the heat of individuals inside them.
Workplaces, teams, families — these are pools of Psychological OS. An individual's temperature tries to converge to the pool's average. To keep a strong Psychological OS, you have one of three options: choose the pool, move the whole pool, or disconnect from the pool.
2. Even life is irrelevant — the moment the individual cuts away from the outside
Akagi speaks about the scene of the gamble like this:
Talent — who cares. Life doesn't matter either. Enjoy or don't enjoy. That's the only question.

Talent and life — ordinarily, these are the two most basic measures people use to evaluate their own worth. "I fight because I have talent." "I fight because I must preserve my life." Akagi removes both scales. In chapter 2 §5 I wrote that what people call genius is really unusual persistence. Akagi pushes further. Both talent and life are kept outside the purity of the gamble.
Akagi's play isn't a gamble to stay alive. It's about the enjoyment — the act itself is the purpose — and the outcome is incidental. This isn't dismissal of life; it's keeping life outside the axis of purity, in order to protect purity itself.
This is extreme, but it's continuous with the experience of a person with a strong Psychological OS entering an organization. If someone can keep even life outside purity, letting go of lesser outside drives — organizational evaluation, belonging legitimacy, status positioning — is comparatively easy.
Inside the organization, but disconnected from it. Understanding the organization's rules, expectations, success patterns — and not using any of them as drive.
People organization-dependent synchronize with the organization's temperature. Hot when it's hot, cold when it's cold. People who move disconnected from the organization keep their temperature independently.
Only the disconnected individual can see the organization from outside. Organization-dependent people see only its inside. "This is how things are done here" becomes the limit of vision. The disconnected person can hold the outside view: "this organization moves this way by accident, and could move another way."
This cut is a necessary condition of strong Psychological OS. Without the cut, you break when the organization breaks. A truly strong Psychological OS stays as light toward the organization as Akagi was toward life.
3. What the organization breaks — the structure that erodes heat
When a strong Psychological OS enters an organization, the first thing that happens is individual erosion. From outside, someone once energetic gradually tires, stops moving, and ends in silence. The organization didn't do anything. The heat just got worn away.
There are recognizable patterns to how this happens.
3-1. Symptoms — familiar shapes
Across roles, Psychological OS erosion falls into a few patterns.
Unwanted tasks keep landing on you. Each individually is a reasonable request with no basis for refusal. But as they stack, the direction of your heat and the direction of organizational demand quietly diverge. Hours that should run on inner pressure get filled with outer pressure.
Dismissal and one-upmanship becoming normal. Statements get reflexively dismissed. Expressions of heat get mocked. People who speak up look awkward. When this becomes daily, holding heat itself carries a penalty. Eventually you learn to stop expressing heat.
Whack-a-mole response. A problem appears, you patch that spot. Another appears, you patch there. The overall structure is untouched because the cost of touching the underlying structure is too high. Patches accumulate, structure stays warped.
Avoiding commonality through bespoke implementation. Common abstractions would be easier to maintain, but commonality requires decisions. So you just give up commonality and do bespoke everywhere. Short-term it works. Long-term you've built a mass no one can hold in their head.
Throwing bodies at structural problems. Organize around headcount instead of redesigning. Load per person goes up. It does function — so the fact that it functions gets read as "this method is correct". Next time, you do it again.
What all of these have in common: the conditions for inner-driven motion get stripped away. There are two big conditions.
One is the picture — what are we making, why, where are we heading — the shape of the whole. When the picture is visible, people can load meaning onto their actions and move. Without the picture, hands move but heat doesn't. When the picture is gone, heat disappears. Whack-a-mole, bespoke, body-throwing — all are ways of stripping the picture from inside.
The other is conviction — the minimum alignment between your own judgment and how the organization moves. When unwanted tasks pile up, when dismissal and shrinkage become the air, telling yourself "it's just work" can't hold it off. Inside, the heat cools. Unfairness often erodes heat faster than the loss of picture does.
Picture loss strips meaning from action. Conviction loss strips dignity. Either alone breaks purity.
3-2. The mechanism — single-layer decisions
Why does an organization fall into this state? Not from malice. The problem looks complex but the thing happening is simple. Each layer (principle / structure / implementation) makes locally correct decisions. The problem is those decisions aren't converted as they travel to other layers.
Structure-Driven Engineering Organization Theory frames this as "single-layer decisions tend to extinguish other layers' fire."
Each layer's single-layer decision is correct for itself. What's wrong is that it isn't converted on the way to the other layer. Without conversion, one side's correct decision arrives as the other side's fire getting put out.
Concretely: principle layer decides a strategic pivot. Locally rational. But when it reaches implementation unconverted, it reads as "six months of our work just got thrown away." "Our judgment wasn't needed." The fire goes out.
Reverse too: implementation says "this design will break." Legitimate concern in its own layer. When it reaches the principle layer unconverted, it gets processed as "engineers complaining again." The person who spoke up loses their fire, and the next would-be speaker doesn't show up.
Everyone's trying in good faith, yet nothing moves forward — the state you see in many organizations has, almost always, this exact mechanism underneath.
3-3. The source isn't visible from inside
From inside, this mechanism is hard to see. What's visible is just your own heat getting eroded. The source can't be identified. It's not "someone's fault." It's not "the organizational culture is broken." Just this: motion continues, but no heat rises with it, and you can't hold purity.
This is the organizational version of what chapter 1 framed as "collapse begins silently." Individual collapse is invisible to oneself. Organizational collapse is invisible to those inside. By the time you notice, erosion has already run.
3-4. And so 90% of startups die
This mechanism doesn't stop at individuals or teams. Scaled to the whole organization, its final form is "death."
The harder people try to do it correctly, the more single-layer correctness accumulates. And that correctness, unconverted, puts out other layers' fire. The result is death. The oft-cited startup death rate isn't just a statistic; it's one visible consequence of this mechanism.
What reverses it is only heat. But individual heat alone cannot reverse it. If the organizational structure can't protect individual Psychological OS, however strong the individuals arriving, they get eroded in turn.
4. What the individual breaks — the distortion a strong Psychological OS drops into the organization
So far, the organization breaks the individual. But the collision is bidirectional. Strong Psychological OS breaks the organization too.
Refusing soft consensus. A strong Psychological OS can't get behind a compromise formed by reading the room. "Let's go with this" carries too little heat to consent to. So meetings drag, consensus slows, and from outside you look like difficult to deal with.
Can't feel what it's like to give up. Chapter 2 §6 noted strong Psychological OS can't share the weak state as felt experience. This hits organizational operation directly. Without felt understanding of "why isn't this member moving," you can't pull them up or wait for them properly. Where the line of empathy breaks, leadership doesn't function.
Contagion creates polarization. A person with a strong Psychological OS attracts people of similar intensity. Meanwhile, people outside that cluster drift away saying "I can't keep up." The organization splits into a hot cluster and a cooler periphery. The divide between them deepens.
These are side effects of strength. Strong Psychological OS isn't kind, because it always prioritizes purity. It inevitably destabilizes the organization's average motion. From the side being destabilized, that reads as being broken.
5. Let's row out — the moment the individual leaves the organization
When an individual has been watching Psychological OS get eroded and finally recognizes it, an Akagi line surfaces.
Let's row out. Out into a life freed from what they call "normal."
The moment of leaving the organization's "normal." "How things are done here," "the consensus of this organization," "the expected role" — all of them let go, rowing in the direction of your own heat.
This isn't necessarily resignation. Even while staying in the organization, it's the moment you allow yourself to stop operating by the organization's standards. Or you actually resign. Either way, what happens inside is the same decision: stop letting your Psychological OS continue to be eroded.
Staying is also an option. Stay inside and keep regenerating heat even while being eroded. This is possible short-term, exhausting long-term. The strength to stay is sustainable only when the organization is actively protecting Psychological OS.
What does it mean for an organization to protect Psychological OS? Individual strength alone isn't enough. The organization's structure itself must be designed not to erode heat. Can such an organization be built? That's the question of the next chapter.
Closing — the bridge to chapter 4
Individual Psychological OS, the moment it meets an organization, necessarily collides.
The organization — its single-layer decisions accumulating unconverted, eroding individual heat. The individual — as a side effect of strength, destabilizing the organization's average motion. Bidirectional destruction proceeds quietly if left alone.
This collision cannot be absorbed by individual strength alone. Individual strength alone can't bridge this gap. If the structure isn't changed, everyone gets eroded in turn. Can an organization hold a design that doesn't erode individual Psychological OS? That's an organizational-design question.
Chapter 4 handles how the outside (structure-driven) and the inside (Psychological OS) can mesh so heat survives even through collision.
