Log rotation is a deployment

The first of the month arrived, and with it, our monthly log rotation. A cron job archived the old logs and started fresh files. Routine maintenance. Nobody thought about it twice.

Then the misses started. Inbound messages went unprocessed. Delivery failures never surfaced. A booking review that should have fired sat silent. Four separate monitoring hooks — each one watching a different event stream — all went quiet at once, and none of them raised a single alert about it.

The rotation had blinded every watcher in the system, and the system had nothing to say about being blind.

The watermark that couldn't survive a truncate

Here's how the hooks worked. Each one tracked its position in a log file by line count — a watermark. On every run, the hook counted the file's total lines, processed everything after the watermark, and saved the new count. Simple, cheap, and correct — right up until the file got shorter.

Monthly rotation truncated the logs. A file that had 48,000 lines on the 31st had 200 lines on the 1st. The watermark still said 48,000. The hook's logic was "process lines after 48,000" — and a 200-line file has nothing after line 48,000. So the hook waited. Patiently. For the file to grow back past the watermark, line by line, week by week, while every event in the meantime — inbound messages, delivery failures, booking reviews — fell into the gap and was never processed.

The verification trap: the hooks were healthy by every measure we had. They ran on schedule, exited 0, wrote their watermarks, logged nothing alarming. The failure was invisible precisely because the hooks were doing exactly what they were told: read from position N. Nobody had told them what to do when the file got shorter than N.

The fix was a rotation guard: if total-lines < watermark, the file was rotated — re-baseline to the current line count and process from there. Three lines of code. But the real lesson isn't the guard; it's that a position tracker that can't survive its file being truncated is a blind spot on a schedule. Monthly. Like clockwork. The most predictable outage you never predicted.

The copy-truncate race: dropped events in a maintenance costume

The second incident was worse, because it wasn't a blind spot — it was data loss. And it was in the rotation script itself.

The script did what a lot of rotation scripts do: copy the log file to the archive, then truncate the original. Two steps. Between them, a window — small, milliseconds, the kind of window you wave away in a code review.

Our pipeline writes to those logs constantly. Any line written between the copy and the truncate landed in a file that was about to be emptied. The archive got the copy from before the write. The truncated file got… nothing. The line existed in neither place. Gone. In a lead-handling system, that's a dropped event — an inbound message, a delivery status, a booking signal — wearing a maintenance costume.

The fix: rename-based rotation. An atomic mv — the writer keeps appending to the new file at the old path (or the writer holds the inode and you rotate with copytruncate replaced by rename-then-recreate, depending on your setup), the archived file is complete by construction, and there is no window in which a write can land in the void. The copy-truncate pattern has a race by design; the rename pattern doesn't have a race at all.

This is the log-file version of deploying without draining connections: any "brief" window where writes can land nowhere is a data-loss bug, no matter how briefly it lasts. Milliseconds, at 3 AM, on a busy night — that's all it takes to eat a line you'll never know about.

Rotation is a deployment

Here's the theme, and it's worth stating as a rule: log rotation is a deployment. It changes the state of a running system — file sizes, inode identities, line counts — while the system is live and writing. Treat it with the same seriousness you'd give a code deploy:

Drain before you cut. A deploy drains connections before killing the old version; a rotation must not truncate a file that a writer is mid-write on. Atomic operations only.
Every consumer must handle the rotation event, not just the file. Your hooks don't read "a log file" — they read a file that gets replaced on a schedule. The rotation is part of the file's lifecycle, and any consumer that doesn't know about the lifecycle is broken on rotation day. Watermarks, tail offsets, inode trackers — all of them need a "the file got shorter" path.
Schedule it like an incident rehearsal. You know exactly when rotation runs. That's a gift: a predictable, recurring state change you can test against. Run the rotation in staging. Watch the hooks. If they go blind, you found it before the 1st did.

The scariest part of our incident wasn't the data loss or the blind window. It was that rotation had been running for months, and every month the hooks had gone quietly blind for a while, and we'd never noticed — because the blind window always eventually closed, the counts always eventually caught up, and the missed events were, by definition, the ones nobody saw.

Checklist

Treat rotation as a deployment. It mutates live state on a schedule. Give it deploy-grade care: atomic operations, no write windows, tested in advance.
Never copy-then-truncate a live log. Use atomic rename-based rotation. Any gap between "save the old" and "start the new" is a data-loss window, however brief.
Give every position tracker a "file got shorter" path. Watermarks, offsets, line counts — if the file shrinks below your position, re-baseline. Don't wait for the counts to catch up.
Alert on the blind window, not just the data. A hook that processes zero lines for an unusual stretch should say so. Silence from a watcher is itself a signal — wire it up.
Test rotation in staging, on schedule. You know when it runs. Run it somewhere safe first and watch every consumer. The 1st of the month is a terrible time for surprises.
Audit every consumer of every rotated file. Not just the hooks you remember — grep for anything that tails, counts, or tracks those paths. The consumer you forgot is the one that goes blind.
