Every company has one. The spreadsheet everyone complains about, nobody wants to maintain, and somehow everyone needs before making an important decision.
You know the one.
It has 17 tabs, three different colors for things nobody remembers, and a column called “Final Status” sitting right next to another column called “Final Status – Updated.” Someone added a formula six months ago, and nobody dares to touch it because, honestly, nobody remembers what it does.
Yet every Monday morning, the team opens it.
Sales checks the numbers. Operations checks the orders. Finance checks the totals. The manager asks whether the information is up to date. And someone inevitably messages a colleague to ask which version they should actually be using.
It's funny until it isn't.
Because that spreadsheet isn't just a messy file anymore. It's become part of how the business operates. And when something that important is held together with formulas, manual updates, and a little bit of luck, you've got a problem worth talking about.
How a Spreadsheet Becomes the Most Important System in the Company
It rarely starts badly.
A small business needs to track orders, so someone creates a spreadsheet. It works beautifully. There's no complicated setup, no expensive software, and no training required. Just rows, columns, and a few formulas.
Then the business grows.
More customers arrive. More employees need access. Someone adds a column for payment status. Another person adds a tab for delivery dates. A third employee downloads the file, makes changes locally, and emails it back.
Before long, the spreadsheet is doing the job of three different software systems.
I've seen this pattern play out in all sorts of business scenarios. Imagine a small e-commerce company with five employees. In the beginning, the founder tracks orders in a Google Sheet. It's quick, familiar, and perfectly reasonable.
A year later, the business processes hundreds of orders a week.
Customer support uses the spreadsheet to answer questions. Operations uses it to coordinate deliveries. Finance uses it to reconcile payments. The owner uses it to decide whether the business can afford another employee.
Now imagine that someone accidentally deletes a formula in the revenue column.
Nobody notices until the weekly report looks strange.
That's the moment a simple spreadsheet stops being a convenience and starts becoming a risk.
The problem isn't that spreadsheets are bad. They're fantastic tools. The problem is that businesses keep asking them to do jobs they were never designed to handle alone.
And once everybody depends on one, replacing it suddenly feels much harder than creating it ever did.
The Real Problem Isn't the Spreadsheet. It's the Work Around It.
Here's something that gets overlooked in conversations about business software: most teams don't struggle because they lack tools.
They struggle because using those tools takes too much effort.
A company might already have a CRM, an inventory system, an accounting platform, and a database full of useful information. Everything is technically there.
But when someone asks, "How many unpaid orders do we have from customers who purchased last month?" the answer might require opening the CRM, exporting a report, filtering a spreadsheet, checking another system, and asking someone in finance to confirm the results.
That's a lot of work for a question that sounds simple.
So people build shortcuts.
They create another spreadsheet. They copy data into a shared document. They write down numbers in a notebook. They send messages to the one colleague who knows which report to run.
Eventually, the business develops an unofficial operating system made of spreadsheets, messages, and human memory.
It works. Until someone is on vacation, a formula breaks, or two employees start working from different numbers.
And here's the frustrating part: the company may have already paid for software capable of answering those questions.
The information exists. The team just can't access it easily enough.
That's why I think the conversation about spreadsheets needs to change. Instead of asking whether a company should stop using them, we should ask why so much important work still depends on manually moving information between systems.
A Familiar Story: The Friday Afternoon Sales Report
Let's imagine a sales manager named Sarah.
Every Friday afternoon, Sarah prepares a report for the leadership team. She needs total sales, the number of outstanding orders, the top-performing products, and a list of customers who haven't purchased in 60 days.
The company has a CRM and an order management system. It even has a reporting dashboard.
But none of those tools provides exactly what Sarah needs in one place.
So she spends about 90 minutes exporting reports, cleaning up rows, fixing inconsistent customer names, and checking figures against last week's spreadsheet.
One Friday, a colleague asks her a question while she's preparing the report.
"Can you quickly tell me how many customers haven't ordered this month?"
Sarah says she'll check after finishing the report.
The colleague waits. Sarah finishes the report. Then she opens the CRM again and starts another round of filtering.
Twenty minutes later, she has the answer.
Now multiply that interruption across an entire team, every week.
This is the hidden cost of a spreadsheet-dependent business. It's not just the time spent maintaining the file. It's all the work that becomes unnecessarily difficult because the information is trapped behind a process.
Sarah doesn't need another spreadsheet. She doesn't necessarily need a more expensive CRM, either.
She needs a simpler way to ask questions of the systems the company already uses.
Imagine if she could simply type:
"Show me customers who haven't ordered in the last 60 days, along with their total spending."
And receive a useful answer directly from the connected business systems.
No exporting. No copying rows. No hunting through filters.
That might sound like a small improvement. Across a whole organization, it can change how people spend their working day.
Why Nobody Wants to Replace the Spreadsheet
If spreadsheets are so frustrating, why do companies keep using them?
Because replacing them is rarely as simple as choosing a new tool.
First, there's the history. The spreadsheet contains years of decisions, adjustments, and workarounds. Some of those formulas are poorly documented, but people know how the numbers usually behave.
Second, there's flexibility. Traditional software often expects users to follow a predefined workflow. A spreadsheet lets someone add a column, change a formula, or create a new view in seconds.
Third, there's the migration problem.
Moving away from a spreadsheet might require cleaning data, mapping fields, rebuilding reports, training employees, and changing established processes. Even if the new system is objectively better, the transition can be expensive and disruptive.
And then there's the uncomfortable truth: people have already invested time learning the spreadsheet. They know where everything is, even if they complain about it every day.
I once imagined what would happen if a manager announced that a company's beloved spreadsheet would disappear next Monday.
The likely reaction wouldn't be universal excitement.
Someone would ask about the old reports. Another person would worry about missing records. Someone else would quietly download a backup, just in case.
That's not resistance to technology for its own sake. It's a reasonable response to uncertainty.
The goal shouldn't always be to eliminate the spreadsheet. Sometimes the smarter move is to leave it in place while making the underlying information easier to access, update, and trust.
In other words, improve how people use their existing systems instead of automatically replacing them.
The Spreadsheet Is Often Hiding a Bigger Access Problem
Consider what happens when a business grows beyond a handful of employees.
The owner understands the data. The operations manager knows how orders move through the system. One developer knows the database structure. The finance employee knows which report contains the correct figures.
Everyone else has to ask.
"Can you pull this report for me?"
"Can you check whether that customer has paid?"
"Can you find all the orders that haven't shipped?"
These questions are ordinary parts of running a business. But when every answer requires a specific person to intervene, the organization develops a bottleneck.
The spreadsheet becomes a shared workaround for that bottleneck.
It gives people access to some information without requiring them to learn SQL, understand an API, or navigate a complicated administrative interface.
That's useful, but it's also limited. The data may be outdated, the available filters may be inadequate, and making changes safely can be difficult.
A better approach is to make the underlying systems easier to operate without giving everyone unrestricted access to everything.
For example, a support employee might need to look up an order, confirm a payment status, or check a delivery address. They don't necessarily need permission to delete customer records or change financial settings.
The trick is to provide access to the actions people actually need while preserving the permissions and safeguards that protect the business.
This is where newer AI-powered tools become interesting.
What If You Could Just Ask Your Business Systems a Question?
Imagine opening a chat window and asking:
"How many orders are still awaiting payment?"
Or:
"Find customers whose birthdays are this month."
Or:
"Create a summary of this week's sales, broken down by product."
Instead of manually navigating multiple screens, the employee asks a question in ordinary language. An AI agent interprets the request, uses the appropriate connected tools, and returns the result.
For a business that relies heavily on spreadsheets, this could remove a surprising amount of repetitive work.
And it doesn't have to mean rebuilding the company's software.
That's the idea behind tools such as AI-powered business automation: connecting existing systems and making their capabilities accessible through a conversational interface.
Rather than asking employees to memorize every menu, report, and filter, the business can give them a more natural way to interact with the tools it already has.
For example, AI agents for business operations can help bridge the gap between the question someone wants to ask and the system that contains the answer.
The important distinction is that the AI should work within the capabilities and permissions of the connected system, not invent new privileges for itself.
That matters because answering a question and changing a production system are two very different things.
Reading the status of an order is one task. Issuing a refund, deleting a customer, or changing an invoice is another.
A useful system needs to understand that difference.
A Second Story: The Employee Who Was Afraid to Touch Anything
Picture another business, this time a small wholesale distributor.
The operations team has a spreadsheet that tracks inventory levels and incoming orders. It has become so important that only two employees feel comfortable editing it.
Everyone else can view the file, but they hesitate to make changes.
Why?
Because the last time someone updated a formula incorrectly, the inventory totals became unreliable. The team spent half a day checking records against the warehouse system.
Now, even a simple adjustment requires asking one of those two employees for help.
When one is sick and the other is busy, work slows down.
The business technically has shared access to its information, but it doesn't have shared confidence in using it.
This is an important distinction.
Giving everyone access to a spreadsheet doesn't automatically give everyone the ability to use the information effectively. Sometimes it just gives everyone a chance to break something.
A conversational interface could help in this situation, too.
An employee might ask, "Which products are below their reorder threshold?" and receive a list based on the inventory system. If the business permits it, the employee could then request a draft purchase order for review.
The process becomes easier without requiring everyone to edit the underlying spreadsheet or learn the database.
Of course, this only works if the connected tools return accurate data and the system enforces the right permissions. AI isn't a magic layer that makes unreliable information trustworthy.
If the inventory records are wrong, a conversational interface may simply make the wrong answer easier to obtain.
That's why improving access should go hand in hand with improving data quality and accountability.
But Can You Actually Trust AI With Business Data?
This is where the conversation gets more serious.
If people already struggle to trust a spreadsheet, why should they trust an AI agent that can interact with business systems?
It's a fair question.
AI can misunderstand a request. It can select the wrong tool, misinterpret a field, or propose an action that doesn't match what the user intended.
Giving an AI agent access to a database without meaningful safeguards is not automatically an improvement over a spreadsheet. In some cases, it could make mistakes happen faster.
So the answer isn't to trust the AI blindly.
It's to design the system so that trust doesn't depend on the model always getting things right.
A sensible approach includes several safeguards:
1. Enforce the user's existing permissions.
If an employee can only view customer records, an AI agent acting on that employee's behalf shouldn't be able to delete those records. The conversational interface must not become a shortcut around the company's access controls.
2. Validate every proposed action.
Before a tool call reaches the connected system, the application should check that the tool is available, the arguments match its schema, and the user is authorized to perform the action.
3. Require approval for sensitive changes.
Some actions can be performed automatically within a carefully defined scope. Others should pause until an authorized person reviews the exact action.
A request to list overdue invoices may not require approval. A request to issue a large refund probably deserves more scrutiny.
4. Keep the AI away from unnecessary secrets.
An agent shouldn't need unrestricted access to database passwords or application credentials just to answer questions. Credentials should be protected and handled by the trusted application infrastructure.
5. Make failures visible.
People should be able to understand what happened, what was refused, and whether an operation succeeded. Quietly pretending that a failed action worked is one of the fastest ways to destroy trust.
This is the approach that makes AI automation for existing software more useful than simply putting a chatbot in front of a database.
The chatbot is the visible part. The real work is in the permissions, validation, and execution controls behind it.
Caterfli, for example, is built around connecting to existing databases, APIs, and MCP servers so teams can interact with those systems through AI agents. Its approach includes checking proposed tool calls against permissions and policies before they reach connected systems.
That doesn't eliminate every possible risk, and no serious business should treat it as a guarantee of perfect AI behavior. But it addresses a crucial design question: how can a team make business operations easier without giving an AI unlimited authority?
You Don't Need to Replace Everything to Make Things Better
There's a tendency in technology to frame every problem as an opportunity for a complete transformation.
Your spreadsheet is messy? Buy a new platform.
Your internal tool is difficult to use? Rebuild it.
Your reports require manual work? Migrate everything to a new data warehouse.
Sometimes those investments are justified. Legacy systems can genuinely need replacement, and a spreadsheet may eventually become too fragile for its role.
But not every inconvenience requires a migration project.
If your CRM already stores customer information correctly, perhaps the missing piece is a better way to query it.
If your inventory system already tracks stock levels, perhaps the problem is that only one person knows how to retrieve the right report.
If your database already contains the answers, perhaps your team needs a safe way to ask questions without learning SQL.
This is where AI tools that connect to your existing systems offer a different path.
Instead of replacing the software, you can make its existing capabilities easier to use.
The approach is particularly attractive to smaller teams. They often don't have the budget to commission custom dashboards for every department, but they still need quick answers and reliable workflows.
A conversational layer can help make those capabilities available to more people, provided the underlying integrations and permissions are designed carefully.
It isn't about adding AI everywhere just because AI is popular.
It's about removing unnecessary steps between a person and the work they need to complete.
How to Know When Your Spreadsheet Has Become a Problem
Not every spreadsheet needs an intervention. Some are perfectly fine doing exactly what they were created to do.
A personal budget, a small project tracker, or a one-time calculation doesn't necessarily need a database connection or an AI agent.
The warning signs appear when the spreadsheet becomes a critical part of daily operations.
Ask yourself a few questions:
- Does more than one department depend on the same file?
- Are employees regularly copying data from one system into another?
- Does one person have to answer the same data questions repeatedly?
- Are people working from different versions of the same information?
- Do important decisions depend on formulas that nobody fully understands?
- Does generating a routine report take longer than interpreting it?
- Are employees unable to access information because the available software is too difficult to navigate?
If several of these sound familiar, the spreadsheet might not be the real problem. It might be evidence of a deeper issue with access, workflow design, or data management.
Start by identifying the most expensive recurring task.
Not the most annoying one, necessarily. The one that consumes meaningful time, delays decisions, or creates avoidable mistakes.
Then work backward.
Where does the information live? Which actions do employees need to perform? What permissions should they have? Can the existing software already provide the answer? Would a better interface eliminate the repetitive work?
And if the task involves AI, decide in advance which actions are safe to automate and which require human approval.
A small, well-defined improvement is usually a better starting point than a grand plan to automate the entire company.
The Future Isn't Spreadsheet-Free. It's Less Dependent on Manual Work.
I don't think spreadsheets are going away.
They are too flexible, too familiar, and too useful for that. People will continue using them to explore data, model ideas, prepare reports, and solve problems that don't fit neatly into a predefined application.
What should disappear is the assumption that employees must manually navigate every system, copy every result, and maintain every workaround just to get ordinary work done.
Imagine a business where an employee can ask for a report, understand the result, and move on with the day.
Where support teams can retrieve order information without interrupting a developer.
Where an operations manager can identify low-stock products without opening three dashboards.
Where sensitive changes are handled through explicit permissions and approvals rather than relying on someone to remember which buttons are dangerous.
That's a much more interesting goal than simply banning spreadsheets.
It's also a more practical one.
The best technology doesn't always replace the tools people already know. Sometimes it removes the frustrating parts of using them.
And that's why AI colleagues for everyday business tasks are worth exploring: not because every company needs another AI product, but because teams shouldn't have to become experts in every internal system just to do their jobs.
A Final Thought: Don't Blame the Spreadsheet
If there's one thing I'd take away from all this, it's that the spreadsheet deserves a little sympathy.
Someone probably created it to solve a genuine problem. Other people added features because they needed them. Over time, it became essential because it filled gaps that the company's official systems never quite addressed.
The mess didn't happen overnight.
And it probably won't disappear overnight, either.
But the next time someone complains about that spreadsheet everyone depends on, don't immediately ask which replacement software the company should buy.
Ask why the spreadsheet became so important in the first place.
Maybe the business needs better data governance. Maybe it needs a more reliable reporting process. Maybe it needs to replace an outdated system.
Or maybe the information is already there, and people simply need a better way to work with it.
That last possibility is easy to overlook.
Sometimes the biggest improvement isn't another dashboard, another migration, or another complicated implementation project. It's letting people ask a straightforward question and get a trustworthy answer.
The spreadsheet can stay.
The unnecessary work doesn't have to.
