From a question about startup failure to a vision for company intelligence, opportunity discovery, and better technology decisions.
There is a statistic that has followed startup conversations for years: 90% of startups fail.
It is a striking number. It makes you stop and think.
But what stayed with us was not just the statistic itself. It was the question it raised.
If so many startups struggle to survive, why do we keep creating new startups to solve problems faced by other startups, while so many businesses continue to struggle?
We build tools to help founders manage their finances. We build platforms to improve productivity, automate workflows, manage infrastructure, discover customers, analyze data, and make better decisions. We create accelerators, startup programs, developer platforms, and entire ecosystems of resources intended to help young companies grow.
Much of this work is valuable. Startups solving other startups' problems is not inherently contradictory; it is one of the ways innovation happens.
But something about the bigger picture made us curious.
If the ecosystem keeps producing more tools, more platforms, more resources, and more opportunities, why is it still so difficult for a company to identify what it actually needs, discover what is available to it, and turn those resources into meaningful progress?
That question became the starting point for Stack Intel.
Not because we believed one product could solve startup failure. We did not. Rather, we began wondering whether companies could make better use of the technology, knowledge, and opportunities already within reach—and what kind of intelligence system might help them do that.
First, we had to question the statistic itself
The popular 90% figure is useful as a conversation starter, but it should not be mistaken for a universal law.
Startup failure depends on what is being measured, which businesses are included, the period being studied, and what counts as failure. Business closure, insolvency, acquisition, a founder choosing to move on, and a venture failing to achieve its original ambition are not necessarily the same outcome.
For example, the U.S. Bureau of Labor Statistics has published five-year survival figures for business establishments that vary across the cohorts it studied. Its listed figures range from 49.8% to 57.3% for selected business birth years. These are establishment-survival statistics, not a universal measurement of technology startup success.
That distinction matters. We did not want to build a product around a dramatic number without understanding what it meant.
Our real interest was in the question underneath it.
Startups operate under constraints. They have limited time, money, people, and attention. They must choose technologies, evaluate vendors, maintain infrastructure, understand customer needs, and identify opportunities while trying to build something people want.
Meanwhile, the resources that could help them are spread across different products, documentation, startup programs, communities, and organizations.
A founder might not know that a cloud provider has a startup program. An engineering team might overlook a more appropriate service. A company could spend time investigating an opportunity without realizing that an important requirement makes it unsuitable. Another might already have a tool that solves a problem it is considering paying to solve again.
None of these problems explains startup failure on its own. But they raise a practical question:
Could companies become better at discovering and using the resources available to them if their technology, goals, constraints, and opportunities were understood together?
That was a much more useful question for us to pursue.
The problem was not simply a lack of tools
As we thought through the idea, we realized that the challenge was not necessarily a shortage of information.
There are already search engines, AI assistants, software directories, cloud-provider documentation, comparison websites, startup communities, accelerators, and technical resources.
The problem is that information is often disconnected from the company that needs to use it.
Consider a startup running its application on AWS and using Sentry for error monitoring. It has a limited budget, a latency target, and a requirement to preserve monitoring visibility.
A generic AI assistant might recommend reducing cloud spending. A tool directory might list alternatives. A search engine might return a page about startup credits.
Each response could be useful. But none is sufficient by itself. A meaningful investigation would need to ask different questions:
What does the company already use?
What is it trying to achieve?
Which operational constraints must be preserved?
What alternatives or opportunities might be relevant?
What requirements are known, and which remain unverified?
What is the potential benefit, and what could go wrong?
Is there enough evidence to recommend an action, or should the company investigate further?
The difference is subtle but important.
Finding information is one task. Understanding what it means for a particular company is another.
We began to see an opportunity for a system that connects those two tasks.
From the initial question to Stack Intel
Our thinking gradually moved away from the idea of building yet another platform that simply recommends tools. We became interested in the relationships behind company decisions.
A technology service is not valuable in isolation. Its value depends on what the company is building, what it already has, which goals matter, and which constraints must be respected.
The same principle applies to opportunities. A startup program might look attractive, but its usefulness depends on factors such as the company's stage, location, business model, funding history, and the program's eligibility criteria. A tool alternative might offer a lower price but introduce operational trade-offs that make it a poor fit.
We wanted a system capable of connecting these pieces of context rather than evaluating every product or opportunity independently.
That direction led to Stack Intel: a graph-powered company intelligence agent designed to help technology-driven companies discover opportunities, investigate their relevance, and make better-informed decisions about their existing technology environments.
The name reflects the idea behind the product. Stack Intel is intended to develop an understanding of a company's technology stack and the broader ecosystem surrounding it—not merely return a list of tools.
The ambition is to help companies find more value in what they already have, discover what they might be missing, and follow through on opportunities worth pursuing.
Why a knowledge graph?
One of the most important architectural decisions was to make the relationships between pieces of company information central to the system.
This is where FalkorDB enters the story.
A graph database represents information as entities and relationships. Instead of treating a company's goals, tools, constraints, opportunities, and actions as isolated records, Stack Intel can model how they connect.
A simplified company graph might include:
A company connected to its goals and objectives.
A company connected to the technology services it uses.
A company connected to operational constraints.
An opportunity connected to relevant goals and its requirements.
An action connected to the company and its decision workflow.
These relationships give the application a structured way to retrieve company-specific context.
The architecture separates responsibilities. FalkorDB stores and retrieves connected information. An AI investigation layer interprets the supplied evidence. Application logic validates the resulting analysis and controls action-state transitions. Human review provides a gate for proposed production changes.
This is more than adding a graph database to an AI application for appearance. The graph is intended to help determine which context the AI receives and how that context relates to the question being investigated.
For the Graph Hacks MVP, we built this foundation around a deliberately small synthetic company rather than inventing an enormous enterprise environment.
Making the idea concrete: RelayForge
Our demonstration company is RelayForge.
Its seeded environment includes AWS at a synthetic monthly cost of $465 and Sentry at $26. The combined figure is $491 per month. The company has a p95 API latency target below 400 milliseconds, a synthetic mean-time-to-recovery improvement target, and two important operational safeguards: preserve error-monitoring visibility and require human approval before production changes.
All these RelayForge figures are synthetic demonstration data, not measurements from a real business.
We deliberately kept the stack small. We did not add extra tools just to make the graph appear more impressive. Instead, we used the scenario to explore a more meaningful question: how should a company-specific investigation account for existing technology, objectives, constraints, and potential opportunities?
The graph also includes an AWS Activate credits opportunity whose requirements have not been verified. The point is not to claim that RelayForge qualifies for credits or will receive a particular benefit. The point is to represent an opportunity that deserves investigation in the context of a company's existing environment.
That distinction is central to the product.
Discovering an opportunity has value even before a company receives a benefit. Finding a relevant program, understanding its requirements, and determining whether it is worth pursuing can help a founder make better use of limited research time.
Likewise, an investigation into an alternative technology does not have to end with a recommendation to switch. If the current setup meets the company's needs and the evidence does not justify a change, preserving it may be the better outcome.
Stack Intel should not manufacture activity simply to appear intelligent.
From discovery to follow-through
The current MVP is an early foundation, but the broader product direction extends beyond generating recommendations. We see three connected stages:
Discover: Surface relevant tools, services, startup programs, cloud credits, accelerators, technical initiatives, and other opportunities that a company may not have encountered.
Evaluate: Investigate the opportunity against company-specific context. Consider requirements, potential value, technical fit, trade-offs, constraints, risks, and unknowns.
Follow through: Help the company record a next step, review an action, and—over time—connect authorized actions to measured results.
The last stage is particularly important. A recommendation is not the same as an outcome. A proposal is not an executed action. And an action being completed does not automatically prove that it created value.
The current MVP demonstrates graph-backed context retrieval, AI-assisted investigation, structured analysis validation, action proposals, human review for production-change proposals, and non-destructive simulation. It does not execute real production infrastructure changes or prove that its recommendations generate financial returns.
Those boundaries are deliberate. A credible product should be clear about what works today and what still needs to be built.
The two-engine vision
As we developed the idea, we began to see two complementary forms of intelligence emerging. They address different needs and should not be confused with two fully implemented products. They are the intended direction of the broader platform.
Engine A: Opportunity Intelligence
The first engine is about helping companies discover opportunities they might otherwise miss.
Imagine a system that understands a company's technology stack, stage, needs, and constraints, then identifies relevant cloud-credit programs, grants, accelerators, applied-AI initiatives, technical events, or other resources.
Rather than stopping at a search result, it could help the company understand why an opportunity surfaced, which requirements are known, what information is missing, and what the next step should be.
With appropriate authorization and integrations in a future version, it might also help prepare or submit applications, register for programs, or coordinate follow-up actions. This engine could eventually support a commercial model in which qualified opportunity providers pay for enhanced distribution to relevant companies.
But commercial distribution creates a responsibility. A paid placement should not be disguised as an independent recommendation. Sponsored opportunities should be clearly identified, their requirements should be represented truthfully, and payment should not override factual evaluation or make an ineligible company appear eligible.
The goal would be to expand discovery while preserving the company's ability to make an informed choice. These are future possibilities. The current MVP does not implement paid placement, automated registration, or a complete opportunity-distribution engine.
Engine B: Independent Stack Intelligence
The second engine is about helping companies understand and improve their existing technology environments.
It would investigate how the company's tools, costs, capabilities, goals, dependencies, and operational constraints fit together. It could identify potential optimizations, compare alternatives, investigate overlapping capabilities, and help teams understand the trade-offs involved in changing their stack.
Crucially, this engine must remain independent of paid placement. A provider should not be able to purchase a better recommendation or influence an evaluation simply because it pays to be promoted elsewhere in the platform. The company's needs, evidence, and constraints should drive the analysis.
Engine A helps companies discover what might be available to them. Engine B helps them understand what makes sense for their environment. Together, they point toward a broader form of company intelligence.
The longer-term ambition: learn from what actually works
The most interesting possibility is not simply that Stack Intel could connect more information. It is that, over time, the system could learn from verified outcomes.
Imagine a company discovering an opportunity, investigating it, deciding to proceed, and recording what happened. With appropriate permission, reliable data, and meaningful measurement, that sequence could become part of a structured history.
The record might connect the company's context, the opportunity or intervention, the rationale, the action taken, the expected outcome, and the measured result.
Across sufficiently comparable cases, such information could eventually help answer more useful questions: Which opportunities were useful to companies in similar circumstances? Which interventions produced measurable improvements? Which recommendations failed, and under what conditions? Which apparent savings came with operational costs that were not obvious at first?
This is a different ambition from simply collecting more data or generating more AI responses. It is an ambition to connect recommendations to evidence about what happened afterward.
There are substantial challenges. Outcomes must be measured consistently. Companies must have control over their data. Context matters when comparing results. Attribution is difficult, and correlation is not proof that a recommendation caused an improvement.
More data alone does not guarantee better intelligence. But if those challenges can be addressed, a verified history of decisions and outcomes could become an important foundation for improving future investigations.
A business worth validating, not merely imagining
We also see a potential commercial opportunity here, although it remains a hypothesis rather than a validated business model.
Early-stage technology companies and lean engineering teams often need to make complex decisions without having a dedicated specialist for every function. A service that reliably saves research time, helps uncover relevant opportunities, and improves technology decisions could offer practical value.
Potential revenue could include subscriptions for company-specific intelligence, recurring opportunity monitoring, team decision history, integrations, and enterprise governance. A separate opportunity-distribution model could eventually serve qualified providers through Engine A.
The challenge is proving that the product creates enough measurable value for customers to pay for it, and that any commercial distribution model can operate without compromising trust.
That requires real customer conversations, working integrations, reliable evidence, measured outcomes, and a clear understanding of which problems companies need solved most urgently. We are not treating the size of the vision as proof that the business will succeed. We are treating it as a direction worth testing.
Building the first version from Nigeria
Stack Intel's development has also been a lesson in working within constraints.
We are two aspiring cybersecurity and AI engineers from Nigeria, building toward a much larger technical ambition with limited resources and low-end Android phones.
That reality shaped how we approached the MVP. We had to keep the implementation focused, understand the technologies we were using, and prioritize a working foundation over an elaborate feature list.
Our participation in the FalkorDB Graph Hacks gave us a concrete reason to turn the concept into something testable. We focused on making the graph do real work, retrieving company context through queries, grounding an AI investigation in structured evidence, and introducing a controlled workflow for proposed actions.
There is a long distance between that foundation and the broader system we envision. We are not pretending otherwise. But an early product does not have to implement the entire vision to demonstrate that its central technical idea is worth exploring.
For us, the MVP is a starting point for learning what works, what is missing, and what companies would actually find valuable.
What Stack Intel is and what it is not
Stack Intel is not an attempt to explain or solve the entire startup failure problem. It is not a guarantee of startup success, a universal tool-ranking engine, or an autonomous system that can safely make every company decision.
It is an exploration of a more focused proposition:
Companies may be able to make better use of their technology and opportunities when the information surrounding those choices is connected to their own context.
The current prototype demonstrates the beginning of that approach through FalkorDB, graph-backed company context, AI-assisted investigation, and governed action workflows.
The larger product still needs to be validated with real companies, connected to reliable sources, tested against meaningful outcomes, and developed with trust and accountability at its core.
The ambition is to build something that helps a company see more clearly what it already has, what it could improve, and what it might be missing.
Not simply another tool that tells founders what they should buy.
Not simply another AI assistant that produces a convincing answer.
A system that connects company context to opportunity, investigation, and where justified action.
The question we are taking forward
We began with a familiar statistic and a question about why so many startups struggle despite the growing ecosystem of products and services intended to help them.
We have not found a single answer, and we do not expect one product to provide it.
