Small teams rarely have a security department. They have a few developers, maybe a team lead, and sometimes an MSP that looks after the infrastructure. Everyone is busy shipping.
Security testing still matters. This guide sets out a simple way to keep testing as you ship, without a big team or a big budget.
The gap between releases
Many small teams get one security test a year. It might be for a customer, an insurer or a compliance form.
That test is a snapshot. It shows how your systems looked during the test window. The day after, things start to change:
- a new feature goes live
- a third-party integration is added
- a cloud setting is changed in a hurry
- a dependency is upgraded, or not
Each change can open something new. By the next annual test, the old report describes a system that no longer exists.
What "continuous testing" means in practice
Continuous testing does not mean someone watches your systems all day and night. It means testing is tied to change and to a schedule, rather than to the calendar year.
In practice that looks like:
- tests that run when something significant changes
- tests that run on a regular schedule, even when nothing seems to have changed
- retests after a fix, to confirm the fix worked
It is also not the same as running a scanner once and forgetting it. A scanner that nobody reads is just noise. The point is to find real issues and close them.
Tools that use AI agents to run tests are one way to do this without hiring. If you're new to how AI-driven testing fits into this, here's a plain guide to AI penetration testing.
What to test first
You cannot test everything at once. Start where the risk is highest.
- Login and access control. Who can log in, and what can each user see and do? Broken access control is one of the most common serious flaws in web apps, according to the OWASP Top 10.
- Anything exposed to the internet. Public sites, APIs, admin panels, file uploads and forgotten test environments.
- Third-party integrations. Payment providers, single sign-on, webhooks and API keys shared with other services.
- Cloud and CI/CD settings. Storage permissions, secrets in pipelines, overly broad access roles.
- New features. Anything that shipped since the last test.
If you only have time for one, start with access control on your main app.
How often
A simple cadence works for most small teams:
- On significant change. A new feature, a new integration, a change to login or payments.
- On a schedule. Weekly or monthly, depending on how often you ship.
- After a fix. Retest the original issue, plus anything close to it.
The aim is that nothing important goes long without a test, and no fix goes unchecked.
Who owns what
Small teams often skip this, and that is where things fall through the gaps. A simple split helps.
| Task | Developer | Team lead | MSP (if you have one) |
|---|---|---|---|
| Set the scope and get written authorisation | Helps | Owns | Helps for infrastructure |
| Trigger tests on significant change | Owns | Checks | Owns for infrastructure changes |
| Review findings and decide priority | Helps | Owns | Advises |
| Fix the issue | Owns for code | Checks | Owns for infrastructure |
| Retest and record the result | Owns | Checks | Owns for infrastructure |
Adjust it to fit. The key is that each task has one clear owner.
For MSPs: running it across many clients
MSPs look after many small teams at once. A few habits keep continuous testing manageable.
- Clear authorisation per client. Each client should approve the scope in writing. Never assume one approval covers another system.
- A consistent report format. Use the same structure for each client: what was tested, what was found, how it was confirmed, and what to fix. It saves time and makes clients easier to brief.
- A shared view of open issues. Keep one place where you can see what is open, who owns it, and when it was last retested.
- Separate data per client. Findings for one client should never be visible to another.
Keeping the noise down
Busy teams ignore tools that cry wolf. If each week brings dozens of low-value alerts, people stop reading.
So focus on findings that come with proof. A good finding shows:
- the exact steps to reproduce it
- what was observed
- the real impact
- a suggested fix
If a finding cannot be reproduced, treat it as a lead to check, not a fire to put out. Fix exploitable issues that come with proof first. That is where the real risk is.
Common mistakes to avoid
A few traps catch small teams again and again.
- Testing only production. Staging and preview environments are often less protected and still hold real data or keys. Include them in scope if they are reachable.
- Forgetting old things. A retired subdomain or an old API version that still answers is an easy way in. Keep a list of what is live, and remove what is not needed.
- Fixing without retesting. A fix that was never checked is still a guess.
- Letting reports pile up. If nobody owns the findings, they do not get fixed. Agree who reviews them before the first test runs.
A simple starting plan
If you are starting from nothing, try this for the next month:
- List your internet-facing systems and your main app's user roles.
- Agree the scope and get written sign-off from whoever owns the systems.
- Run a first test focused on access control and anything public.
- Fix the issues that come with proof first, and retest each fix.
- Set a schedule, and add a test trigger for significant releases.
It is not a full security programme. But it is far better than one snapshot a year.
