The Hidden Work Behind Moving an Integration from Staging to Production

The Hidden Work Behind Moving an Integration from Staging to Production

An integration works in staging. The API requests succeed, the application behaves as expected, and testing is complete.

Then the team prepares for production and discovers that some configuration must change.

Credentials are different. Resources may need to be created separately. Environment variables must be updated, and production permissions need to be verified.

The integration worked. But moving it into production still requires additional work.

The transition from staging to production is part of the implementation, not merely the final deployment step.

Why staging success isn't enough

Staging environments help teams test whether their applications and infrastructure behave as expected before release.

AWS recommends using multiple environments and applying appropriate controls as workloads approach production. Its "Well-Architected Framework" (https://docs.aws.amazon.com/wellarchitected/latest/framework/ops_dev_integ_multi_env.html) also discusses keeping environments consistent enough to increase confidence that workloads will operate as intended after deployment.

However, staging and production may still have different credentials, permissions, resources, or configuration.

Those differences can affect whether an integration works correctly after release.

Consider a payment integration

Stripe provides separate test and live API keys. Its "API documentation" (https://docs.stripe.com/api) explains that the key used to authenticate a request determines whether the request operates in test mode or live mode.

This creates an important implementation responsibility.

A developer may successfully test payment operations using test credentials. Before accepting real payments, the application must use the appropriate live credentials and protect them correctly.

The successful test establishes that the tested workflow works in the test environment. It does not establish that the production configuration is complete.

This is not a flaw in Stripe. Separating test and live environments serves an important purpose.

The implementation question is whether the developer understands which settings and responsibilities change when moving between them.

What should product teams investigate?

When examining a staging-to-production workflow, ask:

1. Which settings change between environments?

Identify the credentials, environment variables, permissions, endpoints, and other configuration that must differ.

1. Which resources must be recreated or configured separately?

Determine whether the product supports promoting, copying, importing, or reusing resources—or whether the customer must create them independently.

1. What must be verified before release?

Establish which production requirements cannot be confirmed merely by observing a successful staging deployment.

1. Can developers identify the remaining work?

Examine whether the implementation path makes the transition requirements clear before the customer attempts production deployment.

Not every difference between environments is a problem. Some differences are necessary for security and operational control. The concern is whether the developer understands and manages them correctly.

Why this matters

If developers discover missing production configuration late, they may need additional troubleshooting, deployment changes, or support.

In some circumstances, the transition may take longer than expected or delay a release.

These are potential consequences, not guaranteed outcomes. Product teams should use actual implementation and support evidence to determine whether they occur.

The takeaway

A successful staging environment is evidence that an integration works under staging conditions. It does not automatically establish that production is configured correctly.

Product teams should examine the transition itself: what changes, what must be recreated, what requires verification, and what remains the customer's responsibility.

At DaxMac, this is the kind of implementation boundary a Developer Implementation Review investigates: the work customers must complete between a successful test and a successful production implementation.
