Developer Acquisition Starts Before the Signup

One of the easiest mistakes to make when building a developer marketplace is to treat the signup as the first meaningful conversion.

It is easy to measure. Someone arrives, creates an account, fills in a few fields, and appears in a dashboard. The number goes up. The product feels like it is moving.

For a developer, though, joining a small marketplace is a much bigger decision than clicking a button. They are being asked to spend time describing their work before they know whether the page will be useful, whether relevant companies will find it, or whether the contact model will protect their attention.

That means “join our developer marketplace” is usually a weak acquisition message at the beginning. It asks a developer to believe in future liquidity before the product has earned that belief.

The better starting point is smaller: solve a problem the developer already recognises, then make the next step valuable even if the marketplace remains quiet.

The signup is not the acquisition unit

When I say “developer acquisition”, I do not mean collecting as many developer accounts as possible. I mean creating a credible path from a developer’s existing problem to a useful professional action.

For example, a developer might be dealing with:

• recruiter messages that contain no useful information;
• a CV that lists technologies but does not explain ownership;
• uncertainty about how to describe availability across countries and time zones;
• a public GitHub account that shows activity without showing the kind of work they want next;
• a reluctance to publish a profile that sounds permanently open to work.

Those are real problems before a marketplace is involved. They are also better starting points for content and product design than the abstract promise of “access to opportunities”.

The useful question is not “How do we convince more developers to join?” It is:

What can a developer do here today that makes their professional signal clearer, even if there is no immediate marketplace match?

That question produces a more honest acquisition path.

A four-step path from problem to marketplace

The path I am testing for Reachdev has four steps. The order matters because each step should create enough value to justify the next one.

1. Start with a problem developers already have

The first interaction should name a problem in language a developer would recognise, not language a marketplace uses internally.

“Build your network” is vague. “Show recruiters what a useful first message needs to contain” is concrete. “Find better opportunities” is broad. “Explain your availability without inviting every role” gives someone a specific job to do.

This is why practical guides can be more useful than launch announcements. A guide about recruiter messages, project evidence, or contact boundaries gives a developer a reason to pay attention without asking them to take a position on a new company.

It also creates a better filter. Someone who cares about the problem is closer to the intended audience than someone who simply clicked on a generic hiring claim.

2. Give them an artefact they can use elsewhere

The next step should not require a developer to keep using the product. It should produce something useful in the rest of their professional life.

That might be:

• a short public contact protocol;
• a clear availability block with location, time zone, start date, and engagement preferences;
• a project description that explains context, personal ownership, constraints, and outcome;
• a reply template for asking a recruiter for the missing details;
• a profile structure that is easier to share than a generic CV.

This is a deliberate design constraint. If the only value of the artefact is that it helps the marketplace search the developer, the value still belongs mostly to the marketplace. If the developer can copy, share, or improve it independently, the product has earned more trust.

The artefact is also a better onboarding surface than a blank profile form. Instead of asking, “What should I put here?”, the developer can start with a useful question: “What kind of work do I want someone serious to understand quickly?”

3. Turn the artefact into a public signal

Developers often have plenty of evidence but little packaging. A GitHub history, production system, migration, incident, or side project may say something important to a technical reader, but the signal is scattered across repositories and job titles.

A public profile should compress that evidence without pretending to replace it.

The minimum useful version can be simple:

1. the kind of problems the developer is good at owning;
2. two or three examples of decisions they made;
3. the direction they want to explore next;
4. when and where they can realistically work;
5. the conditions for a worthwhile first conversation.

This is not about becoming permanently visible or writing a personal brand manifesto. It is about giving a serious reader enough context to decide whether to make a respectful approach.

The public page should remain useful even if nobody contacts the developer this week. That is the difference between a professional asset and an empty marketplace listing.

4. Make the marketplace invitation optional but specific

Only after the previous steps should the marketplace proposition become central.

The invitation can then be precise:

If you want companies to approach you using this context, keep the profile on a marketplace where contact rules are explicit and the first message has to earn your attention.

That is a more credible invitation than “join now to access our network”. It describes the immediate product behaviour, makes no claim about demand that does not yet exist, and lets the developer decide whether the additional layer is worth using.

It also gives the product a better conversation with early users. We can ask whether the profile is worth sharing, whether the contact rules feel protective rather than hostile, and whether a company’s first approach is more useful when it has to be deliberate.

Acquisition should teach the product’s values

An acquisition funnel is not only a sequence of conversion events. It is the first demonstration of what the product believes.

If a developer is attracted by inflated claims about demand, rushed into a long onboarding form, and then left waiting for an opportunity, the product has already taught them that their attention is an input to be harvested.

If the first interaction helps them define their work, the second helps them set a boundary, and the profile makes their terms visible, the product teaches a different lesson: their attention and context have value before a transaction occurs.

This is particularly important for a marketplace whose thesis is that developers should have more control over access to their time. The acquisition experience cannot ignore that principle while the marketplace is still small.

What I am measuring before scale

At this stage, I am more interested in quality signals than in pretending that a signup count proves a marketplace is working.

The questions are practical:

• Does a relevant developer finish a profile without needing a sales call?
• Would they share the page with a company or colleague?
• Can a technical reader understand the developer’s likely contribution quickly?
• Do the contact rules make the developer more willing to be discoverable?
• Does an incoming approach contain enough context to deserve a reply?
• Which part of the process creates hesitation: effort, privacy, uncertainty about demand, or the marketplace idea itself?

These are not substitutes for growth forever. They are the evidence needed before growth becomes meaningful. A hundred empty profiles do not solve a marketplace cold start. A smaller group of developers who can explain why the profile is useful — or exactly why it is not — gives the product something to improve.

The same principle applies to distribution. A search impression, a social click, or a community view is only an invitation to inspect the next step. The useful signal comes later: a developer finds the content relevant, uses the artefact, chooses to make their profile public, and sees enough value to continue.

The honest invitation

Reachdev is still in early access. The marketplace is not presented as a large pool of guaranteed demand, and the economic loop is still being developed.

That is not a disclaimer to hide at the bottom of the page. It is part of the acquisition proposition. A developer should know whether they are joining for immediate opportunity, for a better public professional profile, or to help test a different way of handling contact.

For now, the strongest invitation is the narrowest one:

Create a public profile that explains your work, availability, and contact terms. Use it as a professional link now, and decide for yourself whether the marketplace layer is useful.

That may produce fewer impulsive signups. It should produce better decisions, better profiles, and better conversations with the people Reachdev is meant to serve.

Developer acquisition does not start when someone submits a form. It starts when a developer sees a problem described accurately, receives something useful, and believes the next step will respect their time.

If you are a senior backend, platform, DevOps, SRE, data, or infrastructure developer in Europe, you can create an early-access profile on Reachdev.

You do not need to believe that every marketplace works. The useful test is whether a clearer public signal and more deliberate contact make professional conversations better.
