The handler you assumed existed

We were wiring up a lead pipeline: webhooks in, an agent working the conversation, bookings out. During planning, someone asked how we handled appointment reschedules from the scheduling provider. "Oh, the webhook handler covers that," I said.

There was no webhook handler. The sentence was confident and completely fictional. The pipeline had a receiver endpoint that ingested events and a whole architecture downstream of handling — and in between, where the handling was supposed to live, there was nothing. Just a gap we'd drawn a box around and labeled "handled."

That was the start of a week of discovering how many integrations we had assumed into existence.

The integration you never verified

Here's how the gap formed, and it's worth tracing because it's such a quiet failure mode. We'd set up the webhook receiver early — verified the endpoint was reachable, saw events arriving, watched them land in the event log. Everything looked wired. So downstream code was written against the handler's imagined interface: "when a reschedule arrives, sync the new schedule." "When an estimate is approved, flag the thread." The verbs were all in place. The nouns were real. Only the middle was missing.

Nobody verified the handler existed because everyone had seen events flowing. But an event landing in a log is not an event being acted on. Ingestion is not handling. We'd mistaken the first for the second, and built a whole second floor on a staircase that was never poured.

So we built it, for real this time: job.created marks the thread as booked, job.canceled wakes a human, appointment reschedules sync the new schedule into the system, estimate approvals flag the thread for follow-up. Each event type, one explicit handler, one visible behavior. Boring, enumerated, real.

The same gap, in email

Embarrassed by the webhook discovery, we audited the email side — and found the identical hole. The customer-facing inbox had no reply handling at all. Customers could reply to our emails and the replies went into a mailbox nobody was watching. The pipeline assumed "email replies work" the same way it had assumed "webhooks work."

Same fix, built from scratch: a watcher on the inbox that catches customer replies, matches them by email address to the open thread, and wakes the worker to continue the conversation — under the exact same calendar, fee-disclosure, and booking gates as the SMS path. No special-cased logic, no second set of rules: a reply is a reply, whatever channel it arrives on.

The pattern is worth naming: every channel you assume is wired is a channel you should verify by sending something through it and watching the other side react. "Replies work" is not verified by having an inbox. It's verified by a reply producing a response.

Parse the shape, not the string

With handlers finally existing, the next bugs were inside them — and they were all the same bug wearing different clothes: parsing the payload's hoped-for shape instead of its actual shape.

The reschedule handler read the reschedule data from the job object. Reasonable guess — wrong guess. The provider nests reschedule data under appointment, not job. So six historical reschedules parsed out null IDs, matched nothing, and silently did nothing. Six real customers rescheduled, and our system processed six ghosts. The fix was twofold: parse appointment.job_id, appointment.start_time, appointment.end_time — the real fields — and store the provider's job ID in the booking marker so future events have something to match against.

The estimate-approval detection was worse. It took the entire webhook payload, stringified it to JSON, and searched for the word "approved." Any payload containing the substring — a customer writing "approved" in a note, an option labeled "pre-approved financing" — would trip it; and the actual approval flag lived in a structured field the code never looked at. The fix: check the real field, options[].approval_status == "approved", and extract the customer name and phone from the payload for the follow-up. Structured data deserves structured reads. The moment you serialize-then-grep, you've told the world you don't know the schema.

The field the API never sends

A later, quieter variant of the same disease: the handler existed, and the field didn't. Our reply poller read each message's body from a field the mail API simply never returns — the API hands you a preview snippet under a different name, and that was all it was ever going to give. The parser didn't crash. It stored an empty body for every reply, politely, forever.

The damage wasn't the empty snippets — it was what depended on them. Our unsubscribe detection searched the text it had, which meant it effectively searched subject lines only. A customer who put "STOP" in the body of a reply — nowhere else — would have been recorded as an ordinary reply and never suppressed. The handler worked. The field was fictional. And the failure was silent because an empty string is a valid value everywhere the code looked.

We verified it the way we should have verified the reschedule fields: against a live response, field by field. The field the API actually returns is in the code now, with the imagined names kept as fallbacks. And the rule from the reschedule bug gained a corollary: don't just find the right field in the schema docs. Watch a real response carry it.

Checklist

1. Verify the integration exists before you build on it. "Events are arriving" is not "events are handled." Send one through and watch the other side react.
2. Ingestion is not handling. A log line is not a behavior. Every event type needs an explicit handler with a visible outcome, enumerated in one place.
3. Audit every channel the same way. Finding the gap in webhooks should trigger the same check in email, SMS, and anywhere else replies can arrive.
4. Match replies to threads by identity, not by hope. Email address to open thread, under the same gates as every other channel — no second set of rules.
5. Read the actual payload schema. If you're guessing which object holds the field, stop and inspect a real payload. "Reasonable guess" is how you get six null IDs.
6. Never string-match serialized JSON. If you're calling str(payload).find(...), you're parsing by vibes. Find the field, check the field, extract the fields.
7. Store the provider's IDs in your own markers. You can't match future events against a booking if you never saved the key the provider uses.
8. Verify fields against a live response, not just the docs. A handler reading a field the API never sends fails silently — empty strings don't throw. One real payload, inspected field by field, beats a confident parser.

The scariest integration bug isn't the one that fails loudly. It's the one that was never there — a confident sentence in a planning doc, a box labeled "handled," and a gap you only find by asking the most boring question in engineering: "wait, does this actually exist?"
