On August 18, Vapi discontinued its Workflows builder. Every workflow built in Vapi's visual editor stopped working. If you have customers on Vapi, you just became a migration project manager.
This isn't a feature deprecation. This is what happens when your voice AI business depends on someone else's platform.
Why This Matters for AI Voice Agencies
You're selling voice agents to clients. Your clients are using Vapi, Retell, or a hosted wrapper. You think you're in the software business. You're not. You're in the supply-chain risk business.
Every time your infrastructure provider makes a business pivot, sunsets a tool, or raises prices, your margin gets cut. Every time they change their API, your agents break. Every time they change their business model, so does yours.
Voicerr's pricing went 7-10x overnight in early 2026. Agencies who built on Voicerr had to choose: pay the new tax or rebuild. Vapi just made the choice for you: rebuild, or lose the client.
Meanwhile, HappyRobot is raising $150M for enterprise voice. Synthflow pivoted upmarket. Smallest.ai is chasing sub-100ms latency for Fortune 500s. All the capital is going to enterprise. All the agency attention is going to whoever can give them a platform they control.
What We're Doing at Hermes About It
We're building the opposite of Vapi's model. You own your agents. They run under your brand. Your clients never see "Hermes" or any vendor name. If we change something, you can fork. If you want to move, you own your data, your agents, and your client relationships. No migration projects. No surprises.
Pricing is locked. $149, $399, $699. No overnight multipliers. No usage tax after the fact. Transparent overage at $0.24/minute from day one. You know what your cost is.
White-label is native. Not an afterthought. Your branding on every client portal, every call interface, every invoice. Your clients forget Hermes exists.
Infrastructure is yours. We handle the backend. You handle the client. If you need to move, you can.
Action Steps for Agencies Affected by Vapi Deprecation
1. Audit Your Active Workflows (Today)
Go through your Vapi account. Count how many workflows are in production with paying clients. These are now broken or will need rebuilding.
2. Notify Your Clients (Before They Notice)
Send a quick email: "Vapi's Workflows builder was retired on August 18. We're moving you to [alternative] to keep your agent running without any downtime." Own the migration instead of being blindsided.
3. Pick Your Path Forward
- Rebuild on Retell: Retell's still shipping. But you're still subject to their pricing and API decisions.
- Move to Hermes: We handle the migration. Your agents, your brand, your margins. $149/mo to get started with 3 workspaces.
- Build in-house: You've now realized you need a platform. Building one costs $50K+ and 6 months of engineer time. Hermes costs $149/mo.
4. Document Your Infrastructure Assumptions
Make a list of every tool you depend on: Retell, VAPI, Twilio, GoHighLevel, Zapier, Stripe. Identify which ones are irreplaceable (pricing, API lock-in, white-label). If you're on a wrapper (Voicerr, Assistable, Stammer), rate your supply-chain risk as high.
5. Build in Hermes Instead
One platform. Your brand. From $149/month. First agent live in 72 hours. Never get surprised by a vendor deprecation again.
The Broader Picture
Vapi's Workflows retirement is a symptom, not an anomaly. The AI voice market is consolidating upmarket. Enterprise platforms (HappyRobot, xAI Grok) are chasing Fortune 500s. Wrappers (Voicerr, Assistable) are raising prices and adding fees. Retell and VAPI are APIs, not platforms. None of them are built for the agency operator who wants to own the relationship with their client.
The agencies winning in 2026 are the ones building on their own platform, or on a platform built for them.
Three Questions to Ask Yourself
Will my Vapi workflows work again?
No. Vapi deprecated the Workflows builder on August 18, 2026. Existing workflows are not compatible with any other platform. You will need to rebuild them on a different service (Retell, Hermes, etc.) or migrate to Vapi Calls, which uses a different architecture.
How long will it take to migrate?
Depends on workflow complexity. Simple IVR or lead qualification workflows: 2-4 hours. Complex multi-step automations: 8-40 hours. With Hermes, we can often expedite this. Contact us at buildwithhermes.com/beta for a migration timeline estimate.
Will this happen again with other platforms?
Yes. Voicerr raised prices 7-10x in early 2026. Synthflow pivoted upmarket and discontinued agency pricing. Wrappers and APIs will continue to change their business models. The only way to avoid this is to own your platform. Hermes is built so you can.
What To Do Next
If you're losing time and money to this: Apply to our beta at buildwithhermes.com/beta. We'll migrate your agents for free and have you live within 72 hours.
If you want to compare Hermes to Retell, Vapi, or a DIY stack: Check out buildwithhermes.com/compare for a side-by-side breakdown of pricing, white-label, and ownership.
Pricing:
- Starter: $149/mo (3 workspaces, 300 min included)
- Business: $399/mo (7 workspaces, 1,000 min included)
- Agency: $699/mo (20 workspaces, 2,000 min included)
- Pro: Contact us (custom workspaces and minutes)
The Bottom Line
Vapi's Workflows retirement is the loudest signal yet that the platform game is consolidating upmarket. Agencies are left with three options: rebuild on a wrapper (and pray they don't raise prices), move to Retell (and hope the same thing doesn't happen there), or own their platform.
We built Hermes for option three.
