Every early founder collects the same compliments. "Cool product." "I'd definitely use that." "Let me know when it launches."
They feel like traction. They convert like traffic on a road nobody lives on.
There's a culture problem underneath: startup advice treats all positive feedback as validation. It isn't. Politeness is cheap, enthusiasm is free, and neither has ever paid an invoice.
After reading a long run of public stalled-product postmortems, the most useful thing I've learned is a test that takes one conversation and cuts through all of it.
The Question
When someone tells you they have the problem your product solves, ask:
"What did it cost you the last time it flared up?"
Then be quiet. Listen for specifics. What did they use instead? How long did the workaround take? Who else got pulled in? Would they have paid to fix it that day?
Two Kinds of Answers
One kind arrives with dates and numbers. "Last Tuesday the export broke and I spent two hours rebuilding it by hand, and this happens every month when the client changes the format." That's a cost signal. It existed before your product did — nobody performs a workaround monthly for a problem they don't have.
The other kind arrives warm and vague. "Oh, that would be so useful." "I really should do something about that." That's an interest signal. It exists because your product prompted it. The person isn't lying — the interest is real. But interest converts at the rate interest converts.
Why This Matters More Than Feedback
Founders are coached to collect feedback. Feedback tells you what people think of your solution. The cost test tells you whether the problem is worth solving at all — a question feedback can't answer, because people critique solutions generously and reveal costs honestly.
A founder sitting on mostly interest signals will spend the next quarter optimizing a funnel that has nothing at its top. The product isn't the problem. The compliments were never leads.
The Hard Part
The test is cheap. Acting on it isn't.
If your last ten conversations produce mostly cost signals — dated, recurring, with workarounds attached — build. The demand is real and the rest is execution.
If they produce mostly interest signals, you have three honest options: find the people who do carry the cost (they exist — your current circle may just not contain them), change what you're building until the cost shows up, or stop before the next quarter burns on the wrong layer.
None of those options is "collect more compliments."
