The narrative around AI investment has been, for the past few years, almost entirely about software. Foundation models, API wrappers, vertical SaaS built on top of existing infrastructure. The thesis has been straightforward: software scales without friction, margins are high, and the path from idea to product is fast.
All of that is true. It is also precisely why the moat in software-only AI is so thin.
When the underlying model is licensed or open, and when the application layer can be replicated by a well-funded competitor in weeks, the differentiation that remains is largely a function of distribution and timing. First-mover advantage matters but fades. Brand matters but is hard to defend legally. The companies that have lasting moats in software are the ones that have either accumulated proprietary data at scale or have locked in distribution through network effects. Both of those take time and capital that most pre-seed companies do not have.
Hardware changes the calculus.
A physical product requires manufacturing relationships, industrial design decisions, supply chain setup, and a willingness to absorb the slower, more capital-intensive development cycle that hardware always demands. These are real barriers. Not insurmountable, but meaningful. They take time to replicate in a way that a software fork does not.
More importantly, hardware that is paired with a proprietary AI engine and protected by filed intellectual property creates a compounding defensibility that software alone cannot achieve. The product is harder to copy. The IP creates legal barriers. The manufacturing relationships create operational ones. And the physical object in a customer's home creates a switching cost that an app on a shared phone does not.
iAVATARS is a hardware company by design, not by default. We chose to build a physical device because the use case demands it. Presence is not something that lives well on a phone screen competing for attention with thirty other applications. It requires a dedicated object in a room, always available, not asking to be opened.
We filed a PCT patent across five countries before our first commercial sale. We have working hardware validated through direct on-ground engagement. And we are building in a category that has no dominant hardware player yet.
The moat is in the making. Software companies will notice this category once it is proven. By then, the ones who filed early and built physical infrastructure will be the only ones with a structural advantage. That is the bet iAVATARS is making.
