Taking over a codebase from another developer is one of the highest-risk moments in freelance web work. You're pricing a project before you understand it, inheriting technical debt you didn't create, and about to make commitments to a client who will hold you accountable for things the previous developer broke. The first hour is the only window you have before familiarity bias kicks in — use it with a structured sweep, not free exploration.
Step 1: Orient from the top before you read any code
Read the README, package.json (or equivalent), and any deployment notes. You're not looking for detail — you're looking for the intended architecture. What kind of app is this? What does the previous developer think they built?
Compare that against what the app actually does in production. If those don't match, the gap is usually where the debt lives.
Step 2: Map the main seams in 15 minutes
Identify:
- The entry points (what receives a request or starts on boot)
- The data layer (how the app reads and writes to persistence)
- The authentication pattern (session, JWT, OAuth — custom or library-managed)
Don't get into function-level detail. You're mapping the main load-bearing joints so you know where a change is likely to ripple. If you find yourself reading code for several minutes without understanding the overall flow, that's a signal — the architecture is unclear, and that's worth noting in writing.
Step 3: Dependency and secret sweep
Run your package manager's audit command:
npm audit # Node
composer audit # PHP
pip-audit # Python
Note the critical-severity findings specifically. You are not required to fix anything that existed before you started — but you need to know what's there before you estimate.
Then check for secret leakage in git history:

If secrets are in the git history, treat them as compromised regardless of whether the repo is private. Rotate before any new deployment.
Step 4: Technical debt markers
A quick grep for signals the previous developer left behind:
grep -rn "TODO\|FIXME\|HACK\|XXX" --include="*.{js,ts,php,py}" .
Also look for:
- Commented-out code blocks (usually something that broke and was abandoned)
- Test coverage — or its absence (
find . -name "*.test.*" -o -name "*.spec.*") - Migration files with no corresponding rollbacks
You don't need to act on everything you find. You need to know it exists before you commit to a timeline.
Step 5: Write a brief assessment before you start work
This is the step most freelancers skip. It's the most important.
Before writing a line of code, write two pages: what you saw, what the risks are, what you verified, and what you cannot guarantee. Send it to the client. Get a reply acknowledging it.
Why this matters: "I didn't know about X" is not a defense when a billing conversation goes sideways. A written record of what you inspected at intake is. It also resets client expectations early — scope creep problems usually start at the moment a developer silently assumes something the client never stated.
The assessment doesn't need to be formal. "Here's what I found auditing the codebase before starting" is enough. The act of writing it forces you to confront what you don't know yet, before you've promised a delivery date based on assumptions.
