These are real costs. But they're the cheap ones.

The Service Boundary Tax

Every time you split a monolith into microservices, you create a new mental model that every developer on the team has to hold in their head.

In a monolith:

• One codebase
• One deployment pipeline
• One set of environment variables
• One place to grep when something breaks

In a 12-service architecture:

• 12 codebases (potentially in 3 different languages)
• 12 deployment pipelines with different failure modes
• 12 sets of configs, secrets, and environment variables
• 12 places to grep — and the bug is probably in the interaction between service 4 and service 7

This isn't a technical problem. It's a human problem.

The Context Switch Multiplier

Here's what a typical day looks like for a developer in a microservices org:

09:00 - Debug the auth service (Node.js, Express)
10:30 - Meeting about the payment service (Go, gRPC)
11:00 - Review PR for the notification service (Python, FastAPI)
13:00 - Fix a bug in the search service (Rust, Actix)
15:00 - On-call for the API gateway (Nginx + Lua)

Four different languages. Four different frameworks. Four different mental models.

Your brain isn't a context switcher. It's a deep worker. And every service boundary is a forced context switch.

The Data I Collected

I tracked this on my team for 6 weeks. Here's what we found:

The microservices team had twice as many people and was less productive.

When Microservices Actually Make Sense

I'm not saying microservices are always bad. They solve real problems — just not the ones most teams think they're solving.

Microservices work when:

• You have multiple independent teams with independent release cycles
• Different services have genuinely different scaling requirements
• You need to use different tech stacks for different domains
• Your monolith is so large that no single team can understand it

Microservices DON'T work when:

• You have fewer than 30 developers
• Your "services" share a database anyway (the distributed monolith anti-pattern)
• You're doing it because Netflix or Uber did it
• Your team already struggles with context switching

The Modular Monolith Alternative

Before you reach for Kubernetes, try this:

Each module has:

• Clear interfaces (internal APIs)
• Its own tests
• Its own data models
• No direct database access to other modules

You get most of the organizational benefits of microservices with none of the operational overhead.

When a module grows large enough, then you can extract it into its own service. But not before.

The Rule I Now Follow

If your team can't fit the entire system architecture on a single whiteboard, you've already gone too far.

Not a whiteboard photo. Not a Confluence page. A single whiteboard.

If you need a wiki to understand how your services talk to each other, you've created a system that's too complex for the humans maintaining it.
