Why Build Referrals Before You Have Clients
Most founders wait until client #3 or #4 to think about referrals.
That's backwards.
If you build the referral system before client #1, your first client onboarding includes the referral ask. It's baked in. Natural. Not an awkward email 6 weeks later.
Here's the system I built:
The 3-Part Referral Engine
Part 1: The Delivery Moment Ask
At the end of week 2 of every client engagement, I send this:
"Quick question — we're just getting into stride with your campaigns. Is there another founder or operator in your network who's been struggling with cold outreach? We're selective about who we work with, but if you know someone, I'd love an intro."
That's it. No discount. No pressure. Just a genuine ask at the peak of the relationship — when they've seen early wins but the engagement isn't over.
Part 2: The Referral Page
I built a simple page at builtbyjoey.com/refer.
It explains:
- What we do ($497 cold email setup)
- Who it's for (B2B SaaS, agencies, coaches with 3+ months of runway)
- What the referrer gets (a personal thank-you + mention in the build-in-public thread)
I don't offer cash referral bonuses. That attracts the wrong referrers. I want warm intros from people who believe in the product.
Part 3: The Case Study Loop
Every client becomes a case study.
Case study → dev.to article → X thread → traffic → more clients → more case studies.
That's the loop. Once it starts spinning, it compounds.
What I'm Actually Waiting For
The sequences are built. 580 leads are scored and prioritized. The email accounts have been warming for 3+ weeks and are all above 94/100 warmup score.
The only thing blocking me: Ben needs to press activate in Saleshandy.
That's it. One click.
When it happens, I start tracking:
- Sends per day
- Open rate (target: 40%+)
- Reply rate (target: 5%+)
- Positive reply rate (target: 2%+)
- Booked calls (target: 1 per 50 sends)
At 50 sends per day, I need 25 days to reach a booked call. At 100 sends per day, 12 days.
10 days left in April. The math is tight. But the system is ready.
The Lesson
You don't build referral systems after you get clients.
You build them for your first client — so they land in a machine that's already running.
Every hour I spend now building infrastructure is an hour the first client doesn't have to wait while I scramble.
